Stuck with scaling revenue?
Team not delivering? Losing customers?

Your business has clients and income, but growth is slow, although you're working hard in marketing, sales, and product development. This is "What" you do.

Solving scaling challenges can be hard

  • Many moving parts and different personalities, making it tricky to untangle what causes what.

  • Lack of perspective: Understanding past events is easier than objectively seeing current challenges.

  • Overwhelming priorities: hard to choose what to focus on first to address root causes.

  • Lack of time for important work: everyone is busy with everyday tasks and putting out fires.

Many options, limited outcomes

  • Advice from books and articles is time-consuming and often irrelevant to your situation.

  • Standard trainings offer broad information but fail to identify your situation's root causes.

  • Consultants focus on symptoms like strategy or marketing without addressing the underlying "why".

Look beyond the symptoms

Leadership psychology (7).png

We help you look into “Why” you do things the way you do - examine 7 root cause areas and help you reveal how they influence your actions and results. And where to focus to address the causes.

1. Strategy. 2. Structure. 3. Resources. 4. Partners. 5. Team. 6. Culture. 7. Leadership psychology.

Leadership psychology isn't the only area we explore, but impacts growth the most. Our clients

  • Explore how their authentic desires and values match their strategy, structure and team,

  • Uncover ways to utilise their natural strengths and talents better,

  • Discover what fears, ambitions, and unconscious beliefs impact their decisions and leadership,

  • Learn how to improve the core team's trust and collaboration.

  • These are just a few of the many elements in leadership psychology that impact growth.

What our clients get

1.png
Better core team alignment.png

1. Insights into the root causes

Gain deep, actionable insights into the underlying issues affecting business results.

2. Knowledge where to focus

Define doable growth-enabling steps with the biggest and fastest impact on revenue, team performance and customer retention.

3. Clarity for team alignment

See more clearly where misalignments come from and how to address them. An aligned core team is critical to address growth obstacles.

I highly recommend the Cocoon process for all the companies that have multiple founders and they want to achieve big goals together. No team ever works perfectly and it really helps to get outside professionals to coach you to work better.

Why now

Why now?

Postponing action can result in prolonged struggles, stretching over months or years. Delay is costly, not just financially. It risks team burnout and diminishing leadership motivation.

Our clients have gained clarity sooner, avoiding prolonged uncertainty.

I was looking for a clearer vision for my company and a better alignment around it. Our results astounded me - we uncovered so much about our current challenges and possible steps towards better alignment. I recommend this process for leadership teams looking to uncover and solve misalignments around vision and strategy.

Toomas Pihl, Agrello CEO, Estonia

Taniel Põld.png

Together we went over touchy subjects, our future plans, our fears and by the end of the assessment we were closer, more aligned, and had better knowledge of each other than we had before.

Taniel Põld, Degritter CGO, Estonia

Part of our problem was a lack of clear leadership, also, our company was outgrowing us, the founders. Becoming a CEO, by essence, posed a real challenge. The Cocoon program empowered me to embrace the CEO role authentically and overcome fears, including that of a co-founder potentially leaving. I gained tools to address my fears and guilt, fostering greater self-awareness. After being with the Cocoon program, I can surely recommend it to growth company founders and executives.

  • Is this program the right fit for our company?
The program is for growth and expansion stage companies with existing customers and revenue who are Experiencing scaling challenges or Have raised a VC investment round and want to invest it wisely. This program is not intended for early-stage or pre-revenue companies. To determine if this program suits your needs, ponder these questions: Would you like to get insights on improving revenue, team performance or customer retention? How valuable would it be to understand the underlying causes in these areas better? What impact could it have if you could identify a focused list of priorities to address these root causes? Are you and your key decision-makers ready to openly discuss these challenges? How soon do you wish to achieve this clarity?
  • Concerns about value and payoff?
We are committed to the quality and impact of our service. If you fully engage in the process and if you feel we didn't give an effective method to gain clarity on the scaling challenge's root causes and priority actions, we offer a 100% money-back guarantee. Our experience shows that when executives collaborate with an open mind and readiness to discover new perspectives, they invariably gain value. The only scenario where benefits might not appear is if participants approach with a closed mindset and fail to engage in the process actively. Also, it helps to define the value expected and the concerns: What should your investment's ROI be in increased revenue or decreased cost so it makes sense? What's the current ROI of your other costs and investments (monthly business costs), and how do the current and desired ROI compare? Are you more concerned about your team's ability to open-mindedly explore your challenges or the mentors' ability to provide value or both? If it's about your team's ability, what's a way forward for you in solving challenges? If it's about the mentors' abilities, does the money-back guarantee solve the concern? If it does not, we suggest exploring it in the discovery call. When you gain value through clarity about root causes and focus areas, watch out for "business as usual" not taking over. We suggest paying attention to the following (we address these topics also in the team session and CEO's 1:1) Define and follow a short but clear list of principles that guide all your decisions and actions out of the status quo. Identify potential obstacles to applying the new clarity. Then, identify how you'll reduce these obstacles once they appear. Therefore, be on the lookout for your habits and mindsets. Believe you can change your circumstances; believe in yourselves!
  • Sounds interesting, but limited on time?
There's never perfect timing, yet all our clients are CEOs and executives of growing companies with similar questions about time and priorities. These questions could help you decide on time priorities: Where does your time go mostly? How clear are you about the root causes of your business challenges? What you don't have enough time for but would like to have? Where can it lead you if you don't find time? What would it mean for you if you had more time for what you feel is essential for you?
  • What if the board or investors don't approve such an investment?
These questions could help you decide: Would you like to meet the expectations of your board and investors? What do your board and investors expect from you? What steps do you need to take to deliver the best outcomes? What would it mean for your board and investors if you gained more clarity to take the proper steps?
  • Concerns about touching some sensitive topics?
It's natural to have concerns about discussing sensitive issues ("elephants in the room") within your business. Here are some reflective questions to consider: On a scale of 0-10, how much do you feel these sensitive topics contribute to your current challenges? If the score is 5 or more, what would it mean for you to gain deeper insights into their impact and strategies to mitigate it? If your score is below 5, what is causing your concern, and how might these issues be effectively addressed? As for the process, we will provide you with tools to discuss sensitive topics objectively. In brief, we discriminate between one's being, behaviour and thought. We do not discuss the level of being but only behaviour and thought.
  • What about confidentiality?
We guarantee complete confidentiality of everything you share and experience with us. That's the backbone of the mentoring and coaching work to keep your information confidential.
  • What if my industry is highly specialised?
We have experience working with a diverse array of sectors. This includes deep-tech and hardware (examples include Wavepiston, Click & Grow, Skycorp Technologies, Degritter, Bercman Technologies), finance and cryptocurrency (Coinmetro, Bigbank, Dealum), augmented/virtual reality (Overly, Vsight), advertising technology (Monetizr), legal technology (Avokaado, Agrello), production (Tiksoja), Software as a Service (SaaS) (Interactio, Jobilla, Remato, Venuu), healthcare and medicine (Dental Art, Nanordica, Dermtest), various services (Language Inspired, Maria01), among others. However, our primary focus isn't on industry-specific expertise. We concentrate on how strategy, structure, resources, team performance, company culture, and leadership psychology influence a company's outcomes. These are universal aspects that apply across industries. Of course, there's a difference, for example, between SaaS and deep-tech industries, where business leaders and scientists collaborate at the cofounders and board level. Our clients have experienced the value of our support in these diverse team setups.
  • What if the online format does not work for us well?
We understand that adapting to an online format can be a concern. We have successfully conducted workshops and mentoring sessions online with hundreds of clients, and there are essential factors to ensure the effectiveness: Each participant joins with their computer from a separate room. Ensure you're not interrupted during the Workshop. Digital interruptions still count as interruptions. Multitasking counts as an interruption. Take care of the technical side - internet connection, light and sound so you are visible and accessible to hear.
  • What if someone from my C-level team is reluctant to participate?
(Applies to Scaling Clarity Program Team version only) This program is for you if all or most of your C-level executives are participating in these two parts: Individual preparation and Deep-Dive Team session. If you're struggling to secure this level of commitment, it could indicate deeper issues within the core team. In this case, we recommend scheduling a discovery call to discuss alternative approaches to help you begin addressing challenges.
  • Feels good, but cannot afford it?
In most cases, it's about prioritising investments right. Would you like to find ways to make wiser decisions that can increase income and profit? We encourage you to invest wisely in tools that provide ROI and help you make better, far-reaching decisions. Our clients' experiences show that mentoring helps to grow revenue (e.g., Jobilla grew from €1M AR to €12M AR in 2 years), to get unstuck (e.g., Degritter created a new business vision and strategy) and to solve visible and hidden conflicts that block growth (respecting our clients' privacy, we're not mentioning the particular cases). For several other clients, we have helped to uncover the need to reduce the team size much earlier than it would have happened otherwise. This early action has resulted in significant cost savings, tens of times more than the investment made in mentoring. For companies that haven't yet reached the late growth or mature stage, we offer reduced pricing for 1 year. Please see the Plans and pricing section. We also provide a zero-risk guarantee for you: you can opt-out at any time, and if, after the first 2 sessions, you feel unhappy with the value gained, you'll receive a 100% refund. However, if you indeed cannot afford but still want our support, please get in touch with us via hi at cocoonprogram.com. We're open to discussing alternative arrangements, such as revenue sharing or equity options, that work for both parties.
  • Concerned about the return on your investment in time and money?
We've carefully curated a team of mentors with extensive backgrounds in entrepreneurship, leadership, and coaching. They are continuously evolving their mentoring skills through our internal training and development. The diversity within our team ensures that, following the initial exploration call, we can match you with the mentor best suited to your specific needs, maximizing the potential for personal and professional growth. Hence, our clients always gain for their personal and business growth. The only instance where growth might not occur is if an individual comes with a closed mindset. We believe in the transformative power of an open mind—if you're not ready to embrace new perspectives, it may not be the right time to begin this journey. Conversely, if you approach the experience with readiness to learn and evolve, the benefits to your personal and professional development will be tangible. We also provide a zero-risk guarantee for you: you can opt out at any time, and if, after the first 2 sessions, you feel unhappy with the value gained, you'll receive a 100% refund.
  • I'm experienced. Is there anything new I can learn?
Try and see it for yourself. Also, there's no risk - you can opt-out at any time, and if, after the first 2 sessions, you feel unhappy with the value gained, you'll receive a 100% refund. Most of our clients have been in business and leadership positions multiple times for many years. For example, the founders of Click & Grow, Coinmetro, Interactio, Eziil and many other companies. We encourage you to assess your current circumstances. If you feel you are not quite reaching your next level, grappling with challenges that seem tough to crack or are causing you significant discomfort, it's worth considering mentoring support. Mentoring isn't an academic institution; we don't teach generalised subjects. Instead, we help you navigate your business and life situations by raising your self-awareness and outgrowing your challenges.
  • Sounds interesting, but short on time?
There's never perfect timing. Yet, all our clients are CEOs and executives of growing companies. Would you like to get tools that help you be less busy? We suggest seeking our mentors' support to identify how to achieve more results in less time as a leader, freeing up your time for essential work, growth and leisure. When one of our clients joined the Cocoon program, they were struggling with 60-hour work weeks and feeling exhausted. However, after two sessions and applying new insights, they noticed a significant boost in their energy levels. As they progressed in the program, they shifted their focus to improving delegation. This allowed them to enhance their efficiency by leveraging their C-level team and staff instead of relying on maximising their own working hours. Consider these questions: Where does your time go mostly? What you don't have enough time for but would like to have? If you don't find the time for it, where can it lead you to? What would it mean for you if you had more time for what you feel is essential for you?
  • What if the core team or investors disapprove?
Would you like to meet the expectations of your core team and investors? Investors understand that portfolio company leaders who invest in their growth and mental well-being will make wiser decisions and execute better. That ultimately results in a higher ROI for investors. When some management colleagues in our clients' teams disapprove of others using mentoring support, it often underscores deeper misalignments in values. In such situations, agreeing to disagree is one approach - those who wish to - utilise mentoring support while others opt not to. We recommend you prioritise yourself and follow your intuition about what's in the best interest of yourself and your company. In business, if something does not work for the CEO, it won't work for everyone else involved. Here are a few self-reflection questions: What does your team and investors expect from you? What tools do you need to deliver the best outcomes? What would it mean for your team and investors if you would get better at delivering these results?
  • Concerned about someone else's disapproval of seeking support?
Would you agree that outcomes are more important than opinions? Visionaries like Steve Jobs, Larry Page, Sergey Brin, and Eric Schmidt all embraced external mentorship on their paths to success. Our clients, whose testimonials you can find on our website, have consistently valued results over opinions.
  • Concerned about discussing personal issues?
We respect your personal boundaries. Sharing is at your discretion—no pressure. Our role isn't to prescribe life choices but to offer perspectives, ideas, tools, options and strategies for you to apply as you see fit. Our mentors have diverse strengths: some may lean more towards business aspects, while others might emphasise the personal side. During our initial exploration call, we'll carefully select a mentor whose approach aligns with your preferences and needs. As an example of us providing a safe environment, here's what one of our clients wrote about one of our mentors: Farhad really listens and hears what you say. He doesn't just hear what you say but also what is behind the words and things you say. So, he really helps you to get to the root of the challenges and understand them. Farhad is also very genuine and honest with emotions; he knows how to understand and deal with them. As emotions accompany us in everything in life, this is one of the many things I learned from him: to approach emotions with a new perspective and be a better person for myself and the people around me. As a mentor, Farhad is very caring and is there for you when you need him. He has a lot of experience, so he knows how to approach different challenges. I learnt a lot from Farhad and couldn't be more grateful to him for his dedicated time and genuine support. Triinu Hansen, COO of Bercman Technologies (at the time of mentoring)
  • Concerned about the language barrier?
Would your language improvements support your company's growth in international markets? Many of our clients are non-native English speakers. Practically, only in 1 out of 100 cases, language has been a practical barrier. Other times, it's sometimes a psychological barrier, which can be beneficial to explore and resolve with your mentor. We remember one client sharing they feel grateful to Cocoon not only for the growth mentoring but also for getting comfortable with their English. Although our default work language is English, our mentors also speak German, French, Finnish, Latvian and Estonian.
  • What if my industry is very specialised?
We work with a wide range of sectors, including deep-tech and hardware (Wavepiston, Click & Grow, Skycorp technologies, Degritter, Bercman Technologies), finance and crypto (Coinmetro, Bigbank, Dealum), AR/VR (Overly, Vsight), Adtech (Monetizr), legaltech (Avokaado, Agrello), production (Tiksoja), SaaS (Interactio, Jobilla, Remato, Venuu), health and medicine (Dental art, Nanordica, Dermtest), services (Language Inspired, Maria01) and many more. Yet, our focus is not industry-specific. Our expertise supports leaders' self-discovery, self-development, professional development and building productive team dynamics for our clients. These are universal needs. Indeed, there's a difference, for example, between SaaS and deep-tech industries, where business leaders and scientists collaborate at the cofounders and board level. Our clients have experienced the value of our support in these diverse team setups.
  • What about confidentiality?
We guarantee complete confidentiality of everything you share and experience with us. That’s the backbone of the mentoring and coaching work to keep your information confidential. We also emphasize confidentiality in our mutual agreement. We also require our clients to maintain complete confidentiality of what they’ve heard and seen others experiencing in mastermind sessions and events.
  • How is it different from business consultants?
Business consultants focus on business objectives - the business strategy or specific goals, e.g., boosting sales, enhancing lead generation, or navigating mergers and acquisitions. They offer solutions aimed at the business's operational and strategic needs. Cocoon mentoring focuses on supporting your personal and professional growth, improving your team's dynamic and, through that, improving the business results. We do it in the context of business goals and challenges - we help you gain clarity about the business situation and uncover how it is linked to the personalities of the people involved and how you can change to outgrow and solve the challenge. To summarise, we don't give you the fish, we don't give you the fishing rod, we help you to outgrow the problems and become a better problem solver yourself. Consider this review one client shared with us: As a mentor, Farhad has the ability to look at your challenges from a completely different angle than what you would expect and provide insights into underlying issues instead of a temporary fix. By pulling from literature, personal anecdotes, and deep experience, he can pinpoint your weaknesses and teach you how to turn them into strengths. Thanks to him, I've learned to have not only business tasks and challenges but also personal development, self-discovery, and reflection. Marek Alliksoo, CEO of Skycorp
  • How is it different from psychotherapy?
Psychotherapy typically involves long-term processes that span years. In business, we often must address challenges within weeks or months. Psychotherapy focuses on inner healing and assisting you in navigating various existential complexities of life. Cocoon Program focuses on the overlapping intersection of business and personal areas of your life. It helps you clarify how you are co-creating your challenges and how you can effectively address them now. Several of our clients engage in mentoring and psychotherapy parallel. Consider these reviews clients have shared with us: The mentorship sessions with my mentor Jin were extremely helpful for me as a manager and as an individual, and, therefore, I believe, supported the growth of our company. He has given great actionable tips and asked the right questions that helped me gain clarity on the path forward. Ieva Puodziukaite, Cloudvisor COO One moment, I realised I was stuck – I was not sure which direction to go, how to deal with challenges, or to whom to ask for advice because CEOs are usually lonely people. Participation in the Cocoon Program has helped me to solve challenges in my business and also on a personal level. I learned whatever challenge I will meet, most probably someone has already experienced it, and there are at least several solutions. Maniss Neimanis, Buildit CEO
  • How is it different from an individually practising coach?
Vetted mentors for trusted guidance We select mentors based not only on their business acumen but also their personal growth and mentoring and coaching skills. This ensures you get a mentor who is well-rounded in guiding leaders. Tailored match for your needs Our matching process ensures you find the right mentor quickly, one who aligns with your personality and goals. We understand our mentors' strengths and match them to your needs, saving you time and effort. Growth through diverse methods Our program includes one-on-one mentoring, peer masterminds, team sessions, and events to accelerate your development. This variety ensures you're always advancing. Flexible engagement Our structure allows for spontaneous sessions with different mentors to tackle immediate challenges, and the freedom to switch mentors as your needs evolve. Continuous learning Our mentors undergo continuous training to support their self-discovery and self-development, and enhance their mentoring and coaching skills. Client's perspective: Every one of us has challenges. While I understand the need for self-development, there are everyday barriers that do not allow me to look deep inside myself comfortably. Cocoon solves that with 3 critical components - environment, mentors, and settings. The environment helped me to forget my daily routine and show my true self while working with team members. Mentors - I had people around me whom I could trust and who gave me multi-angle feedback on my behaviour. Setting - and the format of the reflection session was the pinnacle point - that gave me the confidence to open up truly. I am reading self-help books and looking into behavioural and personal studies. But a work session like this multiplies my efforts and addresses points I might not want to bring up. And it turns out that is making me stronger. Andris Merkulovs, Monetizr CEO
  • How is it different from the board?
The board focuses on the company's strategy and potential for better execution. Cocoon Program supports your personal and professional growth in the context of your business and solving its challenges. The outcomes are your personal growth and well-being, and also your business growth. Compare it to sports where successful teams have multiple coaches. Some focus on the strategy of the game, others on the bodily capabilities of the players, and others on their mental abilities, mindset and team dynamic.
  • How is it different from other mentoring programs?
We help you find the link between business and personal challenges and see how you can outgrow your challenges and reach your next level as a person and a team. This is possible because our mentors bring a triad of in-depth, years-long experiences to the table: Entrepreneurship and leadership expertise, understanding the nuances of steering businesses to success. Personal self-development and discovery, ensuring they've walked the path they're helping you navigate. Coaching and mentoring other leaders and learning how to do it appropriately. Client's opinion:
  • How quickly can I expect progress?
You will notice some improvements quickly, within a few days. More substantial changes could unfold over months or even years. This is because our work touches on many levels. Your current situation is shaped by your actions and words, which stem from your decisions. Those decisions are influenced by your thoughts and feelings, which are, in turn, affected by deeper factors like beliefs, biases, blind spots, and fears, as well as your sense of purpose and values—many of which you may not be consciously aware of. We aim to support you in achieving a behavioural change that can start to improve your situation right away. However, the more profound changes—those that reach the core of your beliefs and perceptions—may take longer to happen. However, these foundational changes are often the most lasting.
  • When is a good time to embark on such a mentoring program?
As we support the leader's self-discovery, self-development and professional development - our clients know that there's always untapped potential for their growth, which also results in business growth. Our clients have joined the Cocoon Program at various stages - after the A round (like Interactio executive team after the € 30M A round), following the Seed round (like Monetizr after the € 4M seed round or Coinmetro after the € 7M seed round), when their companies are already mature and employing thousands of people (like Playtech, Bigbank).
  • Do I use company funds or personal finances to cover the investment?
The choice is yours. Typically, companies invest in mentoring their leaders. However, in some instances, individuals opt to pay themselves. Both options are perfectly acceptable.
  • What about time zone differences?
Our mentors work and reside across different time zones. We have experience working with clients in various time zones and scheduling meetings at a time that works for both. For instance, we've successfully supported a founder based in Japan, working with a mentor from Switzerland.
  • Can I customise my program?
Yes. In the demo call, we'll explore your needs and, if necessary, will tailor the program for you. Also, later, we understand that circumstances can change, and we offer a flexible approach.
